You are working in a plant that is trying to produce

Greenfield industrial work generally has fewer live-plant constraints. Brownfield work, meaning construction inside an operating facility, adds another layer of coordination because production may continue alongside the work.

The plant exists to produce. On brownfield work the plant's production requirements can constrain the construction programme, and the arrangement is entirely reasonable from the client's side, because lost production can be costly.

The practical form this takes is the shutdown. The plant stops for a defined window, sometimes measured in days, during which the tie-ins, connections, foundations and modifications that cannot be done during operation all happen at once. Shutdown work is often planned at an hour-by-hour level. Crews, cranes, material and permits have to be staged and ready, because the shutdown window may have very little flexibility to extend.

Overrunning is a key outcome to avoid, and the consequences can be significant. Finishing a shutdown early can provide useful schedule margin. Finishing late can impose production costs on the client that may be far larger than the construction activity causing the delay, and it can damage the contractor's relationship with the client or affect future opportunities at the facility.

Two things follow for how the work has to be organised. The plan may need a finer resolution than a normal project programme, sometimes closer to hour by hour than day by day, with dependencies and readiness checked in advance rather than discovered during the shutdown. And the state of readiness before the window opens has to be verifiable: material at site, permits obtained, crews mobilised, equipment tested, drawings released. A checklist that somebody has actually completed rather than confirmed verbally in a meeting.

Outside shutdowns, the same logic applies in smaller form. Access to areas is granted rather than assumed, work is interrupted by production, and the progress record needs to capture time lost to access as a normal category rather than an exception.

The permit system can control whether you can work today

On operating-plant projects, work may be governed by the client's permit-to-work system, the contractor's system, or a coordinated arrangement between them. In many brownfield environments the client's permit process becomes a key prerequisite for work, and specified high-risk or controlled work may not begin until the required permit or authorisation has been issued.

That changes the nature of the constraint. A permit is not paperwork you complete, it is an approval you request from a department with its own priorities, its own required conditions, and often a limited number of people authorised to issue. Hot work near process equipment, entry into confined spaces, isolation of energy sources and work at height in live areas, where applicable, each carry their own procedures and preconditions.

The operational consequence is that permit lead time becomes a planning input. A crew mobilised for work whose permit has not been issued is a crew standing still, and on an industrial site that happens frequently enough to be a cost line rather than an incident.

What helps is tracking permits as a pipeline rather than as documents. What has been requested, what conditions each requires, what has been issued, what expires today, and what work is currently waiting on one. Equipment foundations are an unforgiving part of industrial construction

Equipment foundations can be among the most tolerance-sensitive parts of industrial construction, and they concentrate several problems at once.

A machine arrives from a manufacturer with a base plate, a bolt pattern and an alignment tolerance that may be a small number of millimetres. The foundation has to receive it. Anchor bolts or other embedded connection systems are positioned to suit the equipment manufacturer's requirements, and once cast into concrete, correcting their position can become difficult and expensive. Correcting a misplaced bolt group can require remedial work such as breakout and recasting, depending on the error and the approved remediation, often on the critical path and while the equipment sits at site.

Three factors can make these errors more likely.

The foundation drawing comes from the equipment manufacturer and frequently arrives late, because vendor engineering runs on its own schedule. The foundation is then built under compression, sometimes from a preliminary drawing that gets revised.

The required tolerance can be tighter than the tolerances normally used for general civil work, which makes survey and setting-out particularly important. A civil crew accustomed to structural tolerances is being asked for something different in kind, and the difference is not always communicated.

And the error is not detectable by looking. A bolt group out by a few millimetres looks correct. It is discovered when the machine is lowered, which is the most expensive possible moment.

The protection is recorded survey at two points: after the template is set and before the pour, and again after the pour before the equipment arrives. Readings held against the drawing dimensions and the permitted tolerance, with the drawing revision noted, so that a subsequent revision can be checked against what was actually built. This is a small record that prevents a category of failure large enough to consume a project's margin.

On a building project, handover is substantially physical. On an industrial project a great deal of it is a dossier. In some contracts, completion documentation is linked to acceptance, certification, retention release or payment.

The package typically includes material test certificates, concrete test results, welding procedure and welder qualification records, non-destructive testing reports, alignment and survey records, inspection releases, as-built drawings and pre-commissioning results. Requirements differ considerably by client and industry.

Each of those documents is created at a moment during construction, by different people, sometimes by third-party inspectors and laboratories. The classic failure is that they are created and dispersed, and assembled only at the end, when somebody spends two months chasing a certificate for a batch of steel delivered fourteen months earlier from a supplier who has since changed hands.

The consequence is not just administrative. Where payment or retention release is conditional on the dossier, an incomplete package is a cash problem, and it lands after the project team has demobilised and nobody is being paid to solve it.

The alternative is unremarkable and rarely done: treat documentation as an item of work with the same status as the physical work, tracked as it accrues. A weld is not complete until it is recorded with the welder, procedure and any testing. A pour is not complete until the cube results are attached. A material is not received until its certificate is attached. Where records are held against the work they belong to as it happens, the dossier is a query at the end rather than an excavation.
